Athenaworks was engaged to migrate the live app — with an active user base and paid subscriptions — to new App Store and Play Store developer accounts without disrupting service, then evolve the single-tenant app into a scalable, multi-tenant SaaS platform with a custom Django-based admin portal for content, subscription, and user management.

Client Background

MindTRX is a subscription-based wellness mobile app built around science-backed audio programs for personal development. Prior to this engagement, the app was already live with an established user base, active Stripe/App Store/Play Store subscriptions, and DRM-protected audio content — meaning any migration or platform change carried direct revenue and retention risk. The client’s core business challenge was operational rather than product-market fit: moving infrastructure and developer accounts without breaking what was already working for paying users.

The Challenge

Migrating a live, revenue-generating app to new App Store and Play Store developer accounts — without forcing users to re-register, re-purchase, or lose active subscriptions.

Business constraints:
– Existing users and active subscriptions couldn’t survive a simple re-upload under a new account.
– Apple and Google restrict direct account-to-account app transfers for apps with in-app subscriptions.
– Any service disruption risked direct revenue loss, given subscriptions were the core business model.

Technical constraints:
– Migrating users without data loss — preserving history, preferences, and subscription status.
– Transferring Google Play and Apple subscriptions without breaking renewals or payments.
– Reconfiguring third-party integrations (Stripe, Branch.io, Braze, Smartlook) post-migration.
– Maintaining DRM-protected (Axinom) content access without playback interruptions.
– Meeting updated App Store/Play Store guidelines throughout the transition.
– Preventing login/authentication issues for users with cached sessions or stored credentials.

The Solution:

Athenaworks executed the migration in six phases: infrastructure setup (AWS EC2, RDS, S3, Auto Scaling, Redis), core app and Django admin panel development, payment/subscription integration (Stripe, native players, offline playback via Axinom DRM), deep linking and engagement (Branch.io, Braze), the App Store/Play Store account transfer, and SaaS expansion with CRM migration to OneSignal and Smartlook analytics.

The team also redesigned the architecture to be SaaS-ready — enabling dynamic branding and multi-tenant support — and gave MindTRX a Django-based admin portal for full control over content, subscriptions, and user metrics without developer involvement.

Users retained uninterrupted access to their accounts, subscriptions, and DRM-protected content throughout the migration, and the new SaaS foundation enabled MindTRX’s first B2B offering, MyHolosync, to launch on both app stores.
